重慶科技有限公司生產(chǎn)過程管理程序ProductionManagementProcedure文件編號No:VW-SP-008版本號VersionNo:A/0Page第17頁共17頁科技機密文件,未經(jīng)許可,不得轉(zhuǎn)載及復印等擴散版本修訂歷史記錄版本號修訂內(nèi)容修訂者修訂時間A/0第一次下發(fā)余洋2015.3.4文件涉及部門評審會簽欄□生產(chǎn)部□品質(zhì)部□工程部□研發(fā)部□采購部□銷售部□客服部□人力行政□計劃部□財務部□文控中心□倉儲部□國際貿(mào)易文件簽核欄擬制審核(ISO)審核批準姓名職務簽名日期1.目的Objective規(guī)范生產(chǎn)運作程序,提高生產(chǎn)效率,使產(chǎn)品安全、合法以及質(zhì)量隨時隨地得到有效控制,保證產(chǎn)品準時出貨。Toregulatetheproductionoperationprocedureandimproveproductionefficiencytoensuretheproductssafety,legalityandqualitycanbecontrolledefficientlyandtoensuretheproductscanbedeliveredontime.2.適用范圍ApplicableScope適用于本公司生產(chǎn)部來料投入至成品入庫全過程。Beappliedtotheproductionprocessfrompreparingthematerialstowarehousingthefinishedproducts.職責Responsibilities3.1.計劃部負責制定《生產(chǎn)計劃》,下發(fā)《生產(chǎn)任務單》給生產(chǎn)部。PMCisresponsibleformakingthe<productionplan>anddistributing<productiontasknotice>toproductiondepartment.3.2.生產(chǎn)部每日實行自檢、互檢制度,負責制程生產(chǎn)的實施與控制。Productiondepartmentshallimplementself-inspectionandmutualinspectioneverydayandimplementandcontroltheproductionprocess.3.3.品質(zhì)部負責產(chǎn)品合法性的確認、質(zhì)量和安全等整個生產(chǎn)過程品質(zhì)的監(jiān)控與跟蹤。Qualitydepartmentshallconfirmtheproductlegality,andmonitorandfollowtheproductqualityandsafetyintheproductionprocess.3.4.工程部負責全過程的相關(guān)工藝及工裝治具的管理、相關(guān)儀器的設備校準等。Engineeringdepartmentshallmanagetherelatedproductionprocessandtoolsusedintheproduction,andcalibratetherelatedequipments.3.5.倉庫負責全過程的材料(包括輔料、工具)發(fā)放及成品保管。Thewarehouseshallprovideallmaterialsusedintheproduction,includingauxiliarymaterialsandtoolsandkeepthefinishedproducts.3.6.文控中心負責及時發(fā)放及通知相關(guān)產(chǎn)品生產(chǎn)工藝文件。DCCshalldistributetherelatedproductproductionprocessdocumentstimely.3.7.人事行政部負責人員的招聘與培訓安排。Personneladministrationdepartmentisresponsibleforpersonnelrecruitmentandtrainingarrangement.程序內(nèi)容ProcedureContents4.1.生產(chǎn)前準備productionpreparation.4.1.1.計劃部下《生產(chǎn)任務單》到生產(chǎn)部,生產(chǎn)主管或部長根據(jù)當時生產(chǎn)現(xiàn)狀進行適當安排,生產(chǎn)拉長接到生產(chǎn)任務單時,及時進行相關(guān)資源計劃,例如人員培訓、人員安排調(diào)配等事項。ThePMCshallsendthe<productiontasknotice>toproductiondepartment,productiondirectororproductiondepartmentchiefshallarrangetheproductionbasedonthecurrentproductionconditions.Theproductionlineleadershallplantherelatedresources,suchastheemployeetraining,theemployeearrangement,etc.afterreceivedtheproductionorder.4.1.2.生產(chǎn)文員將文控中心所發(fā)放的相關(guān)產(chǎn)品工藝文件(包括:作業(yè)指導書、工藝流程圖等)進行登記、保管,同時通知生產(chǎn)線拉長.Productionclerkshallregisterandkeeptherelatedproductionprocessdocuments(includingSOP,processflowchartandsoon)distributedbytheDCCandinformtheproductionlineleader.4.1.3.生產(chǎn)拉長根據(jù)計劃開工日期安排領料員及時根據(jù):整機系列:計劃物控提供領料單,生產(chǎn)物料員根據(jù)《生產(chǎn)領料單》進行訂單套料領取。由計劃物控根據(jù)最新制單、計劃主管或部長審核批準后方可生效。電源系列、板卡系列、所有執(zhí)行ECN物料,均由計劃物控進行系統(tǒng)處理后,生產(chǎn)物料員直接按生產(chǎn)任務單上提供的相關(guān)任務單號,由生產(chǎn)部條形碼打印員直接進入K3系統(tǒng)打單領料。生產(chǎn)領料員憑《生產(chǎn)領料單》直接到相關(guān)倉管員處進行物料領取,物料領到產(chǎn)線后,按套料物料類型放到指定的區(qū)域(如包材放置區(qū);LCD屏放置區(qū);組裝物料區(qū)等),并作好防護,防碰撞,防ESD和標示等處理具體按《搬運作業(yè)實施細則》。Wholemachineseries:Theproductionlineleadershallarrangethematerialhandlertogetthesetsofmaterialsaccordingtothe<materialsrequisitionnote>providedbyPMCbasedontheproductionplan.The<materialsrequisitionnote>canbetakenintoeffectafterapprovedbyPMCdirectorordepartmentchief.Forthepowersupply,PCBandallECNmaterial,aftersystemprocessedbyPMCcontrol,productionmaterialpersonnelshallusedtherelatedtasknumberprovidedinthe<productiontasknote>toaskthebarcodeprintertoprintthenoteinK3systemandgetthematerial.Productionmaterialhandlershallgetthematerialfromtherelatedwarehousekeeperbasedonthe<materialrequisitionnote>,thematerialsshallbeplacedinthedesignatedareaoftheproductionlinebyitstype(e.g.packingmaterialarea,LCDscreenarea,assemblymaterialarea)andbeprotectedwell,referto<handlingoperationsrules>4.1.4.生產(chǎn)線拉長向文員領取全套作業(yè)文件:作業(yè)指導書、BOM、相關(guān)檢驗標準或規(guī)范、委外加工工藝要求、工程變更通知(如果有)。Productionlineleadershallgainthetotalworkdocumentsfromtheclerk,includingtheworkinstruction,BOM,relatedinspectionstandardsorregulations,outsourcingprocesstechnologyrequirements,EngineeringChangeNotice(ifthereareany).4.1.5.老產(chǎn)品由生產(chǎn)線拉長依相應的作業(yè)指導書、相關(guān)檢驗標準或規(guī)范對作業(yè)人員進行講解培訓后,直接上線作業(yè)。其培訓內(nèi)容必需包含所生產(chǎn)產(chǎn)品的注意事項、品質(zhì)、安全等方面。Fortheoldproduct,theproductionlineleaderwilltraintheoperatorswiththerelatedSOPandrelatedinspectionstandardsorregulations,andtheoperatorsshallstartworking.Thetrainingcontentsmustincludetheproducingproductprecautions,quality,safety,andsoon.4.1.6.新產(chǎn)品生產(chǎn)前由工程部IE給相關(guān)拉長、領班、物料員、作業(yè)員等培訓作業(yè)方法與注意事項,同時生產(chǎn)部拉長需提前一小時通知相關(guān)部門主管及相關(guān)項目工程師到達生產(chǎn)現(xiàn)場協(xié)助指導作業(yè)Forthenewproduct,theIEoftheengineeringdepartmentshalltraintherelatedproductionlineleader,leader,thematerialmanagementpersonnelandtheoperatorsoftheworkmethodsandprecautions.Theproductionlineleadershallinformtherelateddepartmentchiefsandrelatedprojectengineersonehourinadvancetocometotheproductionsitetoassist.4.1.7.生產(chǎn)線主管部長根據(jù)計劃員提供的日《生產(chǎn)計劃》進行生產(chǎn)安排,拉長負責將排定的產(chǎn)線狀況分配落實。Productionlinedirectorshallarrangetheproductionaccordingtothedaily<productionplan>providedbytheplanner,andtheproductionlineleadershallarrangetheproductionlinedistribution.4.1.8.工程部TE人員根據(jù)日《生產(chǎn)計劃》及工程IE提供的相對應SOP對所生產(chǎn)的機型進行排線(工治具的擺放、調(diào)試、點檢等),生產(chǎn)線根據(jù)生產(chǎn)情況安排相關(guān)人員協(xié)助。TheTEoftheengineeringdepartmentshallarrangetheproductionlineforthemachine(includingthetoolsplacing,debugging,pointinspection,etc.)accordingtothedaily<productionplan>andthecorrespondingSOPprovidedbytheIE,therelatedpersonnelshallbearrangedtoassistaccordingtotheproductionstatus.4.1.9.產(chǎn)品生產(chǎn)前1小時,拉長需安排生產(chǎn)物料員按生產(chǎn)線當天的需求量,將標示正確的套料備送到生產(chǎn)線相對應的工站(以BOM為核對依據(jù)),在儲存運輸途中必須采取物料安全防護措施,以避免生產(chǎn)材料受損或受污染。Onehourbeforetheproduction,thelineleadershallarrangetheproductionmaterialmanagementpersonneltosendthecorrectmaterialstothecorrespondingworkstationintheproductionline(refertotheBOM)accordingtotherequirementoftheproductionlineonthatday,thematerialsafetyprotectionactionsmustbetakeninthestoragetransportationavoiddamageorpollution.4.1.10.因物料緊缺、品質(zhì)異常、設備故障、人員缺乏等原因影響計劃進度時,拉長必須將停線時間、人數(shù)、原因、臨時對策等填寫在《異常工時單》上,上交部門主管判定責任歸屬,后交于品質(zhì)IPQC確認情況是否屬實,具體按異常工時處理,同時通知計劃部,依據(jù)《應急準備及響應管理程序》進行。Iftheproductionscheduleisdelayedbythematerialshortage,qualitynonconformities,equipmentfailureoremployeeshortage,etc.,theproductionlineleadermustfillthedowntime,numberofpeoplereasonsandtemporarymeasureinthe<productionworktimewasterecords>andsubmitittothedepartmentdirectortojudgetheresponsibilityattributionofresponsibilityandthensubmitittoIPQCtoconfirmifthecircumstanceistrue,andinformPMC,referto<contingencyplanmanagementprocedure>.4.2.生產(chǎn)現(xiàn)場控制。ProductionSiteControl4.2.1.拉長和領班、物料員應提前10分鐘到達生產(chǎn)現(xiàn)場,提前準備相關(guān)上班之前工作、做好員工早會內(nèi)容。Theproductionlineleader,foreperson,materialmanagementpersonnelshallarriveattheproductionsitetenminutesaheadtopreparetheproductionandmorningmeeting4.2.2.員工上午需至少提前10分鐘到達生產(chǎn)現(xiàn)場(參加日生產(chǎn)早例會)、下午至少提前5分鐘到達生產(chǎn)現(xiàn)場,做好上班前的相關(guān)準備工作。Thepersonnelshallarriveattheproductionsiteaheadatleasttenminutesaheadinthemorningtojointhedailyproductionmorningmeeting,andarrivefiveminutesaheadintheafternoontopreparetheproduction.4.2.2.1.個人的清潔衛(wèi)生及本工作崗位之6S工作。檢查現(xiàn)場是否存在亂放的對產(chǎn)品有害之化學藥品、有無污染生產(chǎn)環(huán)境的污水、泄漏的機油、洗板水、導致蟲害存在的異、雜物、垃圾及RoHS區(qū)分等;產(chǎn)線生產(chǎn)垃圾必須及時清理。生產(chǎn)過程中產(chǎn)生的生產(chǎn)垃圾其清理工作由產(chǎn)線備料員負責,產(chǎn)線拉長、領班起監(jiān)督管理職責。The6Sofpersonalsanitationandworkposition:checktheproductionfieldifhaveharmfulchemicalmaterial,thepollutedwater,leakedoil,waterforcleaningsheet,othergarbageandRoHSdiscriminate,etc.theproductiongarbagemustbecleaneduptimelybyproductionlinematerialpreparer,andproductionlineleader,forepersonisresponsibleformonitorandmanagement.4.2.2.2.提前檢測防靜電環(huán)和人體綜合電阻測試,確保防靜電環(huán)和人體綜合電阻測試為正常。發(fā)現(xiàn)不良,及時向拉長或領班更換,直至OK為止,測試OK后在《人體綜合電阻與靜電環(huán)檢測記錄》上畫“√”,具體方法參照《防靜電環(huán)檢測作業(yè)指導書》和《防靜電工鞋檢測作業(yè)指導書》,生產(chǎn)線拉長進行監(jiān)督。TesttheESDdevicesinadvancetoensuretheESDdevicesareright.IftheESDdeviceisbad,reportittothelinerleaderorforepersontoexchangeuntilit’sok,Whenthetestisok,pleaserecord“√”inthe<ESDtestrecords>.Thetestmethodswillfollowtheregulationsinthe<antistaticringtestinstruction>and<antistaticshoestestinstruction>,andtheproductionlineleaderwillmonitorthetestprocess.4.2.2.3.員工到崗位后先檢查當日生產(chǎn)機型所用儀器、工具、物料、SOP等是否到位,是否與所生產(chǎn)機型相符合,然后開始按領班指導或IESOP作業(yè)。Thepersonnelontheworkshallchecktheinstruments,tools,materialsandSOPfirstly,andmakesurethoseareavailableandcompliedwiththeproductiontype.ThentheworkcouldstartaccordingtotheforepersoninstructionandIESOP.4.2.3.工程TE負責每天檢測車間流水生產(chǎn)線和儀器設備的接地狀況,填寫《接地檢查記錄表》,工程部定期檢測車間的防靜電情況,具體按《ESD測試規(guī)程》執(zhí)行。TEshallinspectthegroundingconditionsoftheproductionlinesandinstrumentsandequipments,andfillthe<groundinginspectionrecords>.Theengineeringdepartmentshallinspecttheantistaticconditionsregularly,referto<ESDtestregulations>.4.2.4.生產(chǎn)線拉長或領班每天應監(jiān)督員工做好6S工作及過程作業(yè),IPQC及相關(guān)部門巡線人員進行監(jiān)督Productionlineleaderorforepersonshallmonitortheemployeetoimplementthe6Sworkandprocess,theIPQCandrelateddepartmentlineinspectorshallmonitortheprocess.4.2.5.生產(chǎn)線拉長或領班監(jiān)督指導員工對線上物料、半成品、成品、不良品等用《產(chǎn)品標示單》做好標示并擺放在相應的標示區(qū)域。其物料擺放嚴格配備適用放置盒,其在靜電、大小、是否適用于此物料裝置等;具體參照《產(chǎn)品標識與可追溯性管理程序》。Productionlineleaderorforepersonshallmonitoranddirectpersonneltoidentifythematerial,semi-finishedproduct,finishedproduct,defectiveproductontheproductionlinewiththe<ProductIdentificationSheet>andplacetheminthecorrespondingarea.Thematerialmustbeprovidedwiththesuitableplacingbox,itsstaticelectricityandsizearesuitableforthematerial,referto<productidentificationandtraceabilitymanagementprocedure>.生產(chǎn)拉長領班和主管依據(jù)《生產(chǎn)部員工績效考核規(guī)范》進行公平、公正、公開的員工考核,不斷激勵員工,實施人性化管理。Productionlineleader,forepersonanddirectorshalltesttheemployeesfairly,justlyandopenlyaccordingtothe<productionoperatorperformanceevaluationregulations>tocontinuouslyencourageemployeesandimplementhumanizedmanagement.產(chǎn)線物料管理按照《生產(chǎn)物料管理規(guī)范》進行,需回收再利用的周轉(zhuǎn)箱,物料員需及時清理到倉庫指定位置擺放。themanagementformaterialontheproductionlineshallbeimplementedaccordingto<productionmaterialmanagementregulations>,,thematerialmanagementpersonnelshallcleanuptherecycleturnoverboxandplaceitinthedesignatedplaceinthewarehouse.凈化車間防塵、防靜電控制按照《凈化車間管理規(guī)定》執(zhí)行。Theantistaticanddustproofinthecleaningworkshopshallfollowtheregulationsinthe<cleaningworkshopmanagementregulations>.生產(chǎn)作業(yè)員每天上班作業(yè)之前應根據(jù)《設備日常保養(yǎng)記錄》內(nèi)容對設備進行清潔維護及保養(yǎng)。Productionoperatorshallcleanandmaintaintheequipmentaccordingtothe<equipmentdailymaintenancerecords>beforethebeginningofproductioneveryday.工程設備點檢員每天上午上班前及產(chǎn)品型號轉(zhuǎn)換時,根據(jù)相關(guān)SOP要求對烙鐵溫度、電批扭力等進行電壓溫度及扭力進行檢測確認,并將檢測結(jié)果記錄于《烙鐵溫度校正表》、《電動鏍絲批扭力校正表》上。TheengineeringequipmentinspectorshallcheckthevoltagetemperatureoftheironandtorqueoftheelectricscrewdriveraccordingtotherequirementsoftherelatedSOPbeforetheworkinthemorningorwhenconvertingtheproductmode,theinspectionresultshallberecordedin<Irontemperaturereport>and<electricscrewdrivertorquereport>.4.3.生產(chǎn)過程控制。Productionprocesscontrol4.3.1.生產(chǎn)過程中為了產(chǎn)品品質(zhì)得到有效控制和數(shù)據(jù)的準確性以及防止產(chǎn)品丟失,過程中領班拉長需要作好各段數(shù)據(jù)交接記錄(如PCBA調(diào)試轉(zhuǎn)板轉(zhuǎn)組裝,組裝轉(zhuǎn)老化,老化轉(zhuǎn)包裝,維修等)需用《生產(chǎn)數(shù)據(jù)交接記錄表》;生產(chǎn)中采用流程卡作業(yè):筆記本類產(chǎn)品生產(chǎn)對每臺機掛專用<產(chǎn)品流程卡>全過程工序管理;對于非筆記本類產(chǎn)品的生產(chǎn),僅不良品使用紅色《產(chǎn)品流程卡》記錄生產(chǎn)不良信息。驅(qū)動板系列產(chǎn)品,生產(chǎn)前由工程部工程師先排線,然后校驗VCOM參數(shù)等,校驗OK后,由領班拉長掛上正確的作業(yè)指導書并跟蹤指導生產(chǎn)作業(yè);整機老產(chǎn)品,生產(chǎn)部根據(jù)相關(guān)生產(chǎn)產(chǎn)品型號,由領班拉長掛上正確的作業(yè)指導書,然后進行指導確認生產(chǎn),對于首批新產(chǎn)品生產(chǎn)通知工程IE在線現(xiàn)場指導并跟蹤作業(yè),相關(guān)試產(chǎn)中發(fā)現(xiàn)的問題,由領班拉長進行記入《新產(chǎn)品試產(chǎn)跟蹤表》并進行跟蹤改善。Inordertocontroleffectivelytheproductquality,ensuretheveracityofthedata,andpreventtheproductfromlosing,theforepersonandtheproductionlineleadershallusethe<productiondatatransferringrecord>torecorddatatransferring,suchasfromthePCBAdebugboardtoassembly、fromassemblytoaging、agingtopackaging、maintain,etc.theproductionshallbeoperatedbytheflowchartcard:thelaptopkindofproductsproductionshallbemanagedaccordingtospecial<productflowchartcard>;fornon-laptopkindproducts,onlythedefectiveproductcouldusethered<productflowchartcard>torecordthenonconformityinformation.Forthedriveseriesproducts,theengineerinengineeringdepartmentshallarrangethelinefirst,andthenchecktheVCOMparametersbeforetheproduction,ifthecheckresultisok,theforepersonshallhangtherightworkinstructionandguidetheproductionoperation;Fortheoldproducts,theforepersonshallhangtherightworkinstructionandguidetheproductionoperationaccordingtotherelatedproductiontype.Forthenewproductfirstproduction,TheIEshouldonspotfortheinstruction.Problemsfoundintherelatedtrialproductionshallberecordedin<newproducttrialproductiontracetable>bytheforepersonandimproved.4.3.2.為保證制程品質(zhì),生產(chǎn)線在產(chǎn)品首批生產(chǎn)及每天首次及ECN變更生產(chǎn)時,必須準時(前5個產(chǎn)品產(chǎn)出時)將前生產(chǎn)5個產(chǎn)品連同《首件檢驗報告》送IPQC檢驗,IPQC將首件樣品對照首件檢驗表和ECN變更要求進行檢查確認,如果合格將首件樣品放于生產(chǎn)線正常生產(chǎn)下線;如果檢查中發(fā)現(xiàn)不合格,則說明制程、設計、物料等環(huán)節(jié)發(fā)生異常,需要進行糾正及預防措施,直到異常解決且制定出切實有效的方案對策,品質(zhì)部門評估可接受時方可再投產(chǎn),且生產(chǎn)線需重新做好《首件檢驗報告》,重新將改善后的前5臺產(chǎn)品送檢,待品質(zhì)再次確認。Inordertoensuretheproductionprocessquality,whenthefirstbatchproductionandthefirstproductioneverydayandchangingECNproduction,theproductionlineshallsendthefirst5productswiththe<firstsampleinspectionreport>toIPQCtoinspectwhenthefirst5productscompleted.TheIPQCwillinspectandconfirmthefirstsamplecontrastwiththe<firstsampleinspectionreport>andtherequirementofthechangingECN,ifconforming,thefirstsampleshallbeputinproductionlineandproducednormally,ifnonconforming,specifytheabnormalityoftheproductionprocess,designandmaterial,therelatedcorrectiveandpreventiveactionsshallbeimplementeduntiltheabnormalitybesolvedandtheeffectivesolutionbeformulated.Theproductscanbeproducedagainafterevaluatedasconformingbythequalitydepartment,andtheproductionlineneedtore-make<firstsampleinspectionreport>andre-sendtheimprovedfirst5productstoinspect,andthequalitydepartmentshallcheckitagain.4.3.3.生產(chǎn)過程中,生產(chǎn)作業(yè)員認真依據(jù)作業(yè)指導書作業(yè),過程中應實行自檢、互檢制度,其規(guī)范正確作業(yè)順序內(nèi)容為:檢查上一道作業(yè)工序——作業(yè)本工位作業(yè)內(nèi)容——檢查本工位作業(yè)內(nèi)容是否與SOP相符;且在工序傳遞過程中要遵循輕拿輕放的原則,做好安全、防污等防護措施,確保不讓不良品流入下一工序。發(fā)現(xiàn)產(chǎn)品質(zhì)量或安全性不符合允收標準時,作業(yè)員需認真填寫《生產(chǎn)檢測報表》,并將不良品掛上相對應的《產(chǎn)品流程卡》寫明不良現(xiàn)象后將不良品放置在不良品盒內(nèi),進行隔離放置(對于筆記本發(fā)現(xiàn)的不良則直接在產(chǎn)品流程卡上填上不良內(nèi)容,同前述要求作業(yè))。不良品由拉長指定人員定期交至維修處。由工程部負責維修處理的,需做好交接登記記錄。Intheproductionprocess,theproductionoperatorsshalloperateaccordingtotheworkinstructionandimplementselfinspectionandmutualinspection,thestandardsequence:inspectlastworkingprocedure—theworkcontentsofthestation—checkiftheworkcontentstallywithSOP,andhandletheproductcarefullyinthepassprocess,adoptpreventivemeasurestoensurethenonconformingproductcannotputintothenextprocess.Whentheproductqualityorthesafetyisnotconforming,the<productioninspectionreport>shallbefilled,theoperatorshallhangthecorresponding<productflowchartcard>onthenonconformingproductandwritetheundesirablephenomena,andputthenonconformingproductinthedesignatedboxtoisolateit(thelaptopnon-conformityshallbewrittenintheproductflowchartcarddirectlyandoperatedasaforementioned).Thenonconformingproductsshallbesenttorepairplaceregularlybythepersondesignatedbytheproductionlineleader.Thatneedtoberepairedbytheengineeringdepartmentshallcompletetheregisterrecord.4.3.4.生產(chǎn)線拉長、領班將作業(yè)員檢查出的不良品及時標識、記錄、隔離處理。不良品需2H/次送維修處理,特殊情況除外。維修后的產(chǎn)品需從維修品投入口下線,具體參照《不合格品管理程序》。Thenonconformitiesfoundbytheoperatorsshallbeidentified,recordedandisolatedbytheproductionlineleaderandforeperson.Thenonconformitiesshallbesenttoberepairedeverytwohours,exceptthespecialcases.Therepairedproductshalloffthelinefrominputportoftherepairproducts,referto<<nonconformingproductcontrolprocedure>.4.3.5.維修人員依照《維修作業(yè)規(guī)范》,當天維修狀況維修人員必須認真的填寫在當日的《維修報表》上,并在《產(chǎn)品流程卡》上填寫維修結(jié)果,以便外觀檢驗人員好針對維修過的位置做重點檢查。在維修過程中,如發(fā)現(xiàn)此不良原因?qū)偃藶樽鳂I(yè)不良、產(chǎn)品本身設計問題、存在品質(zhì)隱患、物料原材料不良超標(貴重物料1‰(如:LCD屏、集成電路等),結(jié)構(gòu)和包材料3%),應及時反饋到維修組長處,維修組長根據(jù)情況確認后,進一步反饋到生產(chǎn)主管或部長處,然后由相關(guān)管理人員知會到工程、品質(zhì)、研發(fā)等相關(guān)部門。Therepairpersonnelshallworkbasedonrepairinstruction,andfillthe<repairreport>tosummarizethedailyrepairconditions.Therepairresultshallbefilledin<productflowchartcard>sothattheinspectorscanchecktherepairedpositionsspecially.Intherepairprocess,iftheproductfailurearecausedbyman-made,productdesignproblem,qualityhiddentrouble,rawmaterialbadnessoverproof(preciousmaterial1‰(suchasLCDscreen,integratedcircuit,etc.),structurematerialandpackingmaterial3%),thenitshallbereporttomaintenanceleadertoconfirmtimely,afterconfirmation,reporttotheproductionchief,thentherelatedmanagersshallinformtherelateddepartments.4.3.6.IPQC每2小時需巡檢和查看作業(yè)員的質(zhì)量記錄一次。具體依據(jù)《IPQC作業(yè)規(guī)范》執(zhí)行。如果因重大問題或者帶有質(zhì)量隱患造成生產(chǎn)無法進行時,品質(zhì)部需立即召開品質(zhì)會議請相關(guān)部門一起來解決。如需停線時由品質(zhì)IPQC填寫《停線通知單》,交部門主管或部長審核經(jīng)主管副總經(jīng)理批準后交生產(chǎn)部,生產(chǎn)部收到《停線通知單》應立即執(zhí)行停線,計劃部計劃員視交貨期限將生產(chǎn)計劃做出相應調(diào)整,并將其結(jié)果記錄在《停線通知單》中。其具體依據(jù)《IPQC作業(yè)規(guī)范》文件執(zhí)行。IPQCshallmonitortheoperatorqualityrecordsanddotheinspectionevery2hours,referto<IPQCworkregulations>.Iftheproductionisstoppedbytheseriousproblemorqualitytrouble,,qualitydepartmentshallimmediatelyholdqualitymeetingtosolvetheproblemswithrelateddepartments.Iftheproductionlinewillbestopped,the<productionlinestopnotice>shallbefilledbyIPQCandsenttoproductiondepartmentafterreviewedbydepartmentdirectorandapprovedbythedeputygeneralmanager.Theproductiondepartmentshallstopproductionlinewhengetthe<productionlinestopnotice>.ThePMCshallre-arrangetheproductionplanaccordingtothedeliveryrequirements,andrecordtheresultsinthe<productionlinestopnotice>.Referto<IPQCworkregulations>.4.3.7.產(chǎn)品老化測試:根據(jù)生產(chǎn)進度和拉長安排,老化室作業(yè)人員接到生產(chǎn)線待老化產(chǎn)品時,應依照《老化室操作規(guī)程》和SOP作業(yè)要求進行產(chǎn)品老化測試,過程中每1小時檢查一次并記入老化報表,如發(fā)現(xiàn)不良將不良機臺作好不良標示并取下放入專門不良品放置盒,由領班拉長安排交接分析處理。產(chǎn)品老化結(jié)束后,老化室作業(yè)人員將產(chǎn)品轉(zhuǎn)交給相關(guān)生產(chǎn)線,并與生產(chǎn)線拉長/領班/物料員做好交接手續(xù)。Productagingtest:theagingoperatorshalldotheproductagingtestaccordingtothe<agingoperationregulations>basedontheproductionprogressandtheproductionlinelleaderarrangement.Checkonceperhourandrecorditinagingreport,ifthedefectiveproductisfound,markthedefectivenessandputintothedefectiveproductbox,itshallbeanalyzedandhandledbytheforeperson.Whentheagingprocessisfinished,theoperatorshouldforwardtheproducttotherelatedproductline,anddothetransferringprocedurewithproductionlineleader/foreperson/materialpersonnel.4.3.8.生產(chǎn)過程中品質(zhì)部DQA按照《年度信賴性實驗計劃》對所生產(chǎn)型號產(chǎn)品進行可靠性實驗。DQAshallimplementreliabilitytesttotheproducedproductaccordingto<___yearreliabilitytestplan>duringtheproductionprocess.4.3.9.生產(chǎn)線拉長、領班、IPQC應隨時監(jiān)控和檢查生產(chǎn)狀況,保證生產(chǎn)符合標準要求,發(fā)現(xiàn)異常(材料、半成品、設備)時拉長應及時的給予糾正和預防,如拉長5分鐘內(nèi)不能解決的須交由工程部PE處理,同時知會部門主管,PE須在半小時內(nèi)給予解決,如超過半小時未出處理結(jié)果,部門主管需將異常知會到相關(guān)責任部門,如1小時內(nèi)異常仍沒有有效的解決方案時,工程部主管或部長必須召集相關(guān)部門人員現(xiàn)場協(xié)商解決,生產(chǎn)主管/部長需不定時對生產(chǎn)現(xiàn)場巡視,并檢查生產(chǎn)狀況、糾正與預防措施的實施情況。Theproductionlineleader,forepersonandIPQCshallmonitorandchecktheproductionprocesstoensuretherelatedrequirementshavebeenmet.Thenonconformities(material,semi-finishedproducts,equipments)shallbecorrectedandpreventedtimelybytheproductionlineleader,ifthelineleadercannotsolvetheproblemwithinfiveminutes,thenitshallbehandledbyPEandthedepartmentdirectorshallbeinformed,iftheproblemisnotsolvedoverhalfhour,thedepartmentchiefshallinformtherelateddepartmentsresponsibleofthisnonconformity;iftherestillisnoeffectivesolutionwithinonehour,theengineeringdepartmentchiefshallorganizetherelateddepartmentresponsibletosolve,productiondirector/departmentchiefshallmonitortheproductionsiteandchecktheproductionandimplementationofthecorrectiveandpreventiveactionsirregularly.4.3.10.產(chǎn)品老化測試OK后流入下一工序測試包裝段,拉長、領班根據(jù)SOP安排測試包裝,IPQC及工程IE人員跟線確認,對于包裝附件特殊物料(如數(shù)據(jù)線,遙控器等)需要全檢或抽檢的(會根據(jù)工程/品質(zhì)工藝要求進行檢查),并將檢驗信息記錄在《整機包裝(附件)物料檢驗記錄表》,良品進行包裝,不良品按<不合格品管理程序>要求執(zhí)行。Iftheagingtestisok,theproductshallenternexttestpackingtest,theproductionlineleaderandforepersonshallarrangepackingtestaccordingtoSOPandIPQCandIEshallfollowandconfirm.Thepackingspecialmaterialsneedtobefullyinspectedorsamplinginspected(likedatawire,remotecontrollerandsoon)shallbeinspectedaccordingtotheengineering/qualitytechnicalrequirement,andthetestrecordshouldbefilledinthe<completedproductpacking(accessory)materialinspectionrecord>.Theconformityproductshallbepacked,andthenon-conformityproductshallbeimplementedaccordingto<nonconformingproductcontrolprocedure>.包裝前5臺產(chǎn)出送IPQC首件檢查確認,取得IPQC檢查合格后,開始正常測試包裝,產(chǎn)出的產(chǎn)品按SOP要求擺放站板要求堆放指定的待檢區(qū),并安排指定人員填寫《成品送檢通知單》,經(jīng)生產(chǎn)拉長審核,《成品送檢通知單》送于FQC處。FQC進行檢驗,具體操作按照《FQC作業(yè)規(guī)范》和《成品檢驗管理程序》作業(yè),由于產(chǎn)品質(zhì)量出現(xiàn)問題需要返工時,參照《FQC作業(yè)規(guī)范》和工程產(chǎn)品返工流程作業(yè)。Thefirst5packagingproductsshouldbeconfirmedbytheIPQC,theIPQCinspectionisok,thenormaltestandpackingshallbestarted,theproducedproductsshallbeplacedinthedesignatedplaceaccordingtoSOPrequirements,anddesignatedpersonnelshallfillthe<finishedproductsinspectionsubmissionnotice>,anditshallshallbesenttoFQCafterreviewedbytheproductionlineleader.FQCshallinspectaccordingto<FQCworkinstruction>and<finished-productinspectioncontrolprocedure.Theproductsneedtobere-workedshallbeoperatedaccordingto<FQCworkinstructionandengineeringproductsre-workprocedure.4.3.11.產(chǎn)品檢驗合格后,由包裝作業(yè)員將合格品由待轉(zhuǎn)區(qū)移到成品合格區(qū),生產(chǎn)物料員需FQC已檢驗合格的產(chǎn)品,及時進入系統(tǒng)打《K3產(chǎn)品入庫單》交品質(zhì)FQC簽名確認,及時辦理入庫手續(xù)。入庫過程中的搬運作業(yè)輕拿輕放,產(chǎn)品用拉紳膜作好保護防止運輸中碰撞,掉落等問題發(fā)生。入庫單據(jù)共分白、紅、黃、綠4聯(lián),白聯(lián)生產(chǎn)留底,倉庫將紅聯(lián)上交財務,綠聯(lián)留底,黃聯(lián)交倉庫統(tǒng)計員處。Iftheproductisqualified,thepackagingoperatorshalltransfertheproducttothefinishedproductarea.Thematerialmanagementpersonnelshalltimelymake<K3productwarehousingnotice>forthequalifiedproductsandprintittosubmittoFQCtosignandconfirm,dothewarehousingprocedure.Theproductsneedtobehandledcarefullyduringthetransferring.theproductshouldbeprotectbythewrappingfilm.Thestoragelisthasfourcopies,theircolorsarewhite,red,yellowandgreen,thewhiteoneisforproductiondepartment,theredoneisforfinancedepartment,thegreenoneisforPMC,andtheyellowoneisforwarehousestatistician.4.3.12.生產(chǎn)中和產(chǎn)品入庫后,為了確保品質(zhì)的可追溯性,由領班或拉長對生產(chǎn)的每批次產(chǎn)品填寫《生產(chǎn)部()生產(chǎn)履歷表》和<封箱記錄表>,分別將該批次產(chǎn)品的生產(chǎn)SN及變更記錄以及封箱次數(shù)等信息記錄對應報表中。Inordertoensurequalitytraceability,forepersonorproductionlineleadershallfill<productiondepartment()productiontable>and<packagingrecordtable>withtheproductinformationsuchastheSN,changingrecordandpackingtimes.4.3.13.因產(chǎn)品設計、制造工藝等技術(shù)因素所導致產(chǎn)品、材料的不可投入或報廢的,由生產(chǎn)部填寫《報廢申請單》,經(jīng)品質(zhì)部確認,相關(guān)部門簽字后,知會計劃相關(guān)人員進行系統(tǒng)處理,由生產(chǎn)部打《入庫單》、原材料打《虛倉入庫單》將報廢品連同報單據(jù)一同入不良品倉庫,必要時打《領料單》將良品補回。Theproductormaterialcannotbeusedforthetechnologycausessuchasproductdesignandmanufacturingtechnology,theproductiondepartmentshallfillthe<rejectingapplicationnotice>,afteritisconfirmedbyqualitydepartmentandsignedbyrelateddepartments,informtherelatedpersonnelofPMCtosystemprocess,theproductiondepartmentfillthe<warehousingnotice>,andtherawmaterialshallbefilledin<falsewarehousingnotice>andthescrappedproductshallenterthedefectiveproductswarehousewithitsinvoice,fillthe<materialrequisition>togetthegoodproductsifnecessary.4.3.14.轉(zhuǎn)換機種時應使用停線轉(zhuǎn)換法,即在清除原生產(chǎn)機型全部物料(按原包裝方式歸位標識)、儀器設備(需按程序進行關(guān)閉、電源切斷)、人員及與此機種不適合的所有,再投入另外機種相關(guān)配置,確保前后機種轉(zhuǎn)換不出現(xiàn)混料現(xiàn)象,且在轉(zhuǎn)換機型前2小時,拉長和領班需通知工程TE人員準備相關(guān)的儀器、設備、工裝、治具等,并且由拉長作好〈生產(chǎn)部換線記錄表〉并主管確認。Whentheproducttypeischangedintheproduction,theproductionlineshallbestopped,cleantherelatedmaterials(reseatandidentifyastheoriginalpacking),equipments(shutthepowerastheprocedure),personnel,andallthingsunsuitableforthisproductandputintotherightmaterialtoensurethematerialcannotbemixed.2hoursaheadofchangingtheproducttype,theproductionlineleaderandforepersonshallinformtheTEtopreparetherelatedequipment,tooling,etc.theproductionlineleadershallmakethe<productiondepartmentlineexchangingrecord>andthedirectorshallconfirmit.4.3.15.生產(chǎn)如遇突發(fā)事故按照《應急準備與響應管理程序》進行。Theemergencyconditionswillfollowtheregulationsinthe<contingencypreparationandresponsemanagementprocedure>.4.3.16.針對獲證產(chǎn)品的標識在線管理參考《產(chǎn)品標識與可追溯性管理程序》;在生產(chǎn)時應對獲證產(chǎn)品進行100%檢驗,具體檢驗項目應符合產(chǎn)品認證質(zhì)量特性的檢測項目,但可以采用快速等效的方式進行,其中標志檢查可以放在其余項目檢驗合格后進行檢驗,主要查看銘牌等標志是否正確.Theidentificationonlinemanagementforproductwithcertificateshallreferto<productidentificationandtraceabilityprocedure>.Thecertificatedproductshallbeinspected100%,andtheinspectionitemsshallcomplywithproductcertificationqualitycharacteristics,buttherapidequivalentmethodscanbeadopted,Thesymbolshallbecheckedaftertheotheritemsareconforming,mainlycheckifthenameplateisright.4.4.生產(chǎn)總結(jié)productionsummary4.4.1.生產(chǎn)線拉長每天應將當天生產(chǎn)線狀況(包括儀器設備、品質(zhì)事故等引起的一切事項)填于《線日報》上,利用SPC等方法預測制程的變化趨勢,并向相關(guān)部門提出要求,或采取糾正與預防措施以保證制程能力持續(xù)改善。Productionlineleadershallsummarizethedailyproductionconditionseverydayincludethequalityacciden
